It is seldom a supplier relationship, a geopolitical risk, or a talent gap. More often than not, the honest answer involves systems — specifically, the accumulation of aging, interconnected, difficult-to-replace technology platforms that have been layered upon one another over years or decades of organizational growth.
This phenomenon, increasingly referred to in technology circles as digital debt or technical debt, is not unique to supply chain. But in an industry where speed, accuracy, and adaptability are operationally existential, the consequences of carrying that debt are particularly severe — and particularly underappreciated.

The most successful modernization programs treated legacy infrastructure not as a monolith to be destroyed and replaced but as a system to be progressively decoupled and upgraded. By identifying the highest-friction integration points and addressing them sequentially rather than simultaneously, these leaders maintained operational continuity while steadily reducing their technical debt burden.
Business outcomes as the organizing principle. Technology modernization programs that are organized around IT deliverables — platform migrations, system upgrades, data architecture redesigns — tend to lose organizational momentum over time. Programs organized around specific, measurable business outcomes — reduced order cycle time, improved forecast accuracy, lower inventory carrying costs — maintain executive sponsorship and cross-functional alignment far more effectively.
Parallel operation during transitions. This gap list is, in effect, a ledger of foregone value. Finally, assess the degree to which your current technology environment is influencing talent decisions — both in terms of the professionals you are failing to attract and those you may be at risk of losing to organizations with more modern operational platforms.
This assessment will not be comfortable. But the organizations that have earned recognition for operational excellence — and that intend to sustain and extend that excellence — cannot afford to let the infrastructure of their past become the ceiling of their future.
